The challenge
Consolidating three sites into one
A global chemicals manufacturer was moving three legacy sites into a new 280,000 sq ft distribution centre in North Yorkshire, with two office fit-outs of 20,000 sq ft each.
The legacy sites had to keep running until go-live, so the move of stock and systems was planned around live operations.
Delivery was led on the client side for phase one, a £15m programme run within the client’s established capital governance.

What was delivered
Warehouse project management from fit-out to go-live
One delivery lead across contractors, budget, safety, systems and stock.
Contractor coordination
15+ contractors across mechanical, electrical, HVAC, racking, security, fire suppression, civils and two office fit-outs, run to one programme.
Budget and change control
Scope changes and costs managed within the client’s capital governance, alongside finance, procurement and stakeholders.
Health and safety
Site lead under CDM 2015, working with the Principal Contractor on inspections, contractor activity and commissioning approval.
Systems readiness
SAP integration supported and user acceptance testing coordinated with the operation, so systems were ready for go-live.
Stock migration
Migration of 20,000+ SKUs from three legacy sites overseen, with inventory and operations kept running throughout the move.
Handover
Commissioning approved, then the new distribution centre handed to the operation at go-live on time and within budget.

Delivered on time and within budget, with 20,000+ SKUs moved into the new distribution centre without a break in operations.
